Centralitzant un model descentralitzat: Com unificar els ERP d’una multinacional. Els reptes de governar els SI/TI

Abstract

El treball consistirà en assumir el rol del director de projecte intern d’una empresa fictícia de cerveses de Molins de Rei que anomenarem MolBeer SA i que té producció a diferents països de la Unió Econòmica Europea, d’Europa que no en formen part de la Unió Econòmica Europea així com als Estats Units d’Amèrica. La finalitat del treball és que l’empresa fictícia no ha tingut cap govern del departament de TI hi els seus SI estan descentralitzats i amb una manca d’actualització important i requereix un esforç enorme fer canvis globals. Per això es farà el projecte de centralitzar i modernitzar els SI on diversos SI de diversos proveïdors s’uniran en un únic SI al núvol. Per a fer aquesta tasca, es farà un model de projecte Agile amb una implantació per països progressiva. Degut al volum de països i la seva complexitat, la metodologia Agile ens permetrà dissenyar a cada país els processos locals, desenvolupar-los i implantar-los a la vegada que es fa revisió del que s’ha implementat fins aleshores tenint el concepte de continuïtat de revisió i millora constant. Amb aquest treball s’espera veure quins són els reptes d’haver tingut una manca de govern a les TI i l’esforç que pot requerir començar a governar el departament de TI i els SI. Per tant, les conclusions seran: 1. Conseqüències i riscos de no governar les TI/SI. 2. Cost (material, humà i econòmic) i l’esforç que requereix començar governar les TI/SI.

In this work we will take the principal director of IT department in a simulation of a Beer company located in Molins de Rei (Catalonia) called MolBeer S.A.. This company produces around EEA countries (European Economic Area), and one country in Europe but not belonging to the EEA as well as USA. The purpose of this work is to show how MolBeer S.A. moves towards a centralized ERP System coming from decentralized solutions which leads in multiple issues due to the big effort that takes to run over global changes. In addition, MolBeer S.A. has been lack of IT governance since the beginning and that is why I will be taking the lead of the department as well as leading this ERP Centralization project. To run this project, Agile methodology will be the chosen one doing and it will be implemented by phases. The reason to choose Agile methodology is to be able to design local solutions, to develop them and implement while they are inconstant review for the countries where they have been already implemented while we keep the idea of continuous review and improvement. This work is intended to show what the challenges of lack of IT governance are and how big the effort is to start the governance. Therefore, the conclusions will be: 1. Consequences and risks of lack of IT Governance. 2. Cost (material, human and economic) and effort to start IT Governance.
