Implantación de un sistema ERP para una empresa del sector salud: "Grupo Salud Premium"

Abstract

La finalidad del TFG es realizar la implantación de un Sistema de Planificación de Recursos Empresariales (ERP), para un grupo empresarial privado real del sector salud “Grupo Salud Premium”, nombre ficticio, el cual se dedica a prestar servicios de medicina especializada, consulta externa, hospitalización, UCI, UCE, urgencias, cirugía, radiología, telemedicina, laboratorio clínico, patología, entre otros servicios. En los últimos años, el grupo ha presentado un fuerte crecimiento en su organización, por la fusión y compra de otras entidades de salud, cuyo objetivo es ser referente en su sector en Colombia, impactando en su gestión y estabilidad, adoptando los diferentes sistemas heredados, los cuales son independientes y desactualizados a la necesidad actual y de futuro del grupo. Por tales motivos, se encargará una consultoría externa, para evaluar la situación actual, identificando entre otros requisitos, la necesidad de implantar un ERP para gestionar, optimizar y unificar los procesos internos de la organización, mejorar los procesos con proveedores y aseguradoras, a las que presta sus servicios, impactando en la calidad del servicio al usuario. Una vez evaluado, se seleccionará el proveedor del ERP, para que proceda con la implantación de los diferentes módulos y funcionalidades necesarias iniciales del grupo, donde se define el plan de trabajo, el equipo, los objetivos y la metodología utilizar, así como la gestión del cambio. Para finalizar, también se analizarán los riesgos y puntos críticos de la implantación (integraciones con sistemas actuales), así como el detalle de los costes de la implantación del ERP para la organización.

The purpose of the TFG is to implement an Enterprise Resource Planning System (ERP) for a real private business group in the health sector "Grupo Salud Premium", fictitious name, which is dedicated to provides specialized medical services, outpatient, hospitalization, ICU, ECU, emergency, surgery, radiology, telemedicine, clinical laboratory, pathology, among other services. In the last years, the group has presented a strong growth in its organization, due to the merger and purchase of other health entities, whose objective is to be a reference in its sector in Colombia, impacting its management and stability, adopting the different inherited systems, which are independent and outdated to the current and future needs of the group. For these reasons, an external consultancy will be commissioned to evaluate the current situation, identifying among other requirements, the need to implement an ERP to manage, optimize and unify the internal processes of the organization, improve processes with suppliers and insurers, to which it provides its services, impacting the quality of service to the user. Once evaluated, the ERP supplier will be selected to proceed with the implementation of the different modules and functionalities required by the group, defining the work plan, the team, the objectives, and the methodology to be used, as well as the change management. Finally, the risks and critical points of the implementation (integrations with current systems) will also be analyzed, as well as the detailed costs of ERP implementation for the organization.

La finalitat del TFG és realitzar la implantació d'un Sistema de Planificació de Recursos Empresarials (ERP), per a un grup empresarial privat real del sector salut "Grup Salut Premium", nom fictici, el qual es dedica a prestar serveis de medicina especialitzada, consulta externa, hospitalització, UCI, UCE, urgències, cirurgia, radiologia, telemedicina, laboratori clínic, patologia, entre altres serveis. En els últims anys, el grup ha presentat un fort creixement en la seva organització, per la fusió i compra d'altres entitats de salut, l'objectiu de la qual és ser referent en el seu sector a Colòmbia, impactant en la seva gestió i estabilitat, adoptant els diferents sistemes heretats, els quals són independents i desactualitzades a la necessitat actual i de futur del grup. Per tals motius, s'encarregarà una consultoria externa, per a avaluar la situació actual, identificant entre altres requisits, la necessitat d'implantar un ERP per a gestionar, optimitzar i unificar els processos interns de l'organització, millorar els processos amb proveïdors i asseguradores, a les quals presta els seus serveis, impactant en la qualitat del servei a l'usuari. Una vegada avaluat, se seleccionarà el proveïdor de l'ERP, perquè procedeixi amb la implantació dels diferents mòduls i funcionalitats necessàries inicials del grup, on es defineix el pla de treball, l'equip, els objectius i la metodologia utilitzar, així com la gestió del canvi. Per a finalitzar, també s'analitzaran els riscos i punts crítics de la implantació (integracions amb sistemes actuals), així com el detall dels costos de la implantació de l'ERP per a l'organització.
